A scene playing out right now…
It’s 3 PM on a Tuesday.
Somewhere in your organization, an analyst just spent 45 minutes crafting the perfect prompt to code 500 open-ended responses. She tested it three times. Tweaked the instructions. Added examples. Finally, it worked beautifully – clean themes, proper MECE structure, sentiment captured.
She’s proud of it. She should be.
Tomorrow morning, another analyst – two desks away – will spend 45 minutes doing the exact same thing. From scratch. Because he didn’t know her prompt existed.
Next week, a third analyst will do it again. And again. And again.
Sound familiar?
The question that silences the room…
Every insight team I talk to tells me they are “using AI.” And they are. Enthusiastically.
But when I ask one simple question, the room goes quiet:
“Where do your best prompts live?”
The answers are painfully consistent:
- “In my ChatGPT history… somewhere”
- “I think Sarah has a doc…”
- “We share them on Slack sometimes”
- “Everyone kind of has their own system”
This isn’t AI adoption. This is AI chaos.
We knew better once. What happened?
Here’s what frustrates me.
In traditional research (non-AI era), we were obsessive about standardization. We understood – deeply that consistency was the backbone of quality research. We built teams and strategy around it. It was part of our KPI’s.
Think about what we built:
- Coding manuals – Precise definitions so every coder classified responses the same way
- Questionnaire templates – Battle-tested question formats refined over years
- Analysis frameworks – Standard approaches documented in training guides
- Quality control checklists – Step-by-step validation before any deliverable went out
- Best practice guides – Documented and passed down…
- Methodological standards – So clients could trust that research was done right
We knew that institutional knowledge couldn’t live only in people’s heads. That’s what separated a good research organization from a great one.
So why – in the AI era, when the stakes are higher and the pace is faster – have we completely abandoned this discipline?
The landscape Changed. Our standards must too.
Let’s be clear about what’s happened.
The tools have transformed. AI can now do in seconds what used to take hours – coding verbatims, detecting fraud patterns, generating insight summaries, drafting reports.
But here’s what hasn’t changed: the need for standardization is more critical than ever.
In fact, it’s more critical. Because now, the quality of your output depends entirely on the quality of your prompts. Garbage prompt in, garbage insight out. Inconsistent prompts, inconsistent quality.
This is the moment to reinvent our standards for an AI-powered world.
The old documents served a purpose. The new ones must serve a new purpose:
- Your coding manual → becomes your prompt template library
- Your best practices guide → becomes your prompt patterns documentation
- Your QC checklist → becomes your prompt quality criteria
- Your training binder → becomes your prompt iteration log
- Your methodological standards → becomes your AI model selection guide
This isn’t about replacing what worked. It’s about translating what worked into the language of a new era.
What happens without a focused approach?
Let me show you where the current path leads.
Six months from now, without a focused approach, your organization will have 300+ prompts floating around. Some in personal ChatGPT accounts. Some in Claude. Some in shared drives nobody checks. Some in email threads. Some in the heads of people who’ve already moved on.
This is the web of chaos.
And once you’re caught in it, getting out is exponentially harder than never getting caught in the first place.
The costs compound:
- Duplicated effort – Five analysts solving the same problem five different ways
- Inconsistent quality – Every project getting slightly different results from similar analyses
- Lost learnings – That brilliant prompt from last month? Gone with the person who created it.
- Training paralysis – How do you onboard new hires when there’s no system to learn?

Building the right structure for your first 30 prompts is manageable. Untangling 300 scattered prompts later? That’s a nightmare.
A repository is not a spreadsheet!
This is where most organizations get it wrong.
They hear “prompt repository” and think: “We’ll create a shared google sheet with our prompts.”
That’s like saying you’ll “build a CRM” by putting contacts in a spreadsheet. It fundamentally misses the point.
A true prompt repository is a living system. It’s not about storage. It’s about:
- Evolution – Tracking how prompts improve through iterations and refinements
- Intelligence – Knowing which AI model works best for which specific task
- Institutionalization – Capturing knowledge before it walks out the door
- Acceleration – Turning 45 minutes of prompt crafting into 45 seconds of retrieval
The difference between companies that “use AI” and companies that are transformed by AI isn’t the tools they have. It’s the systems they’ve built around those tools.
What’s really at stake?
If you’re on the agency side:
Your margins are already thin. Every hour an analyst spends re-inventing a prompt that exists somewhere in your organization is an hour you can’t bill – or worse, an hour that delays delivery. Meanwhile, the agency down the street is running the same analysis in half the time because they’ve systematized their AI workflows.
If you’re on the client side:
You’re sitting on years of institutional knowledge about how to analyze your brand, your category, your consumers. But if that knowledge lives only in the heads of a few AI-savvy analysts – what happens when they leave?
Your prompts aren’t just productivity shortcuts. They’re intellectual property. They’re competitive advantage. They’re institutional memory.
The questions that will shape your strategy
Every organization is different and hence your repository will be too. But here are the questions that will get you started on the right path.
- Discovery: Where are prompts living today? Who are your hidden AI power users? Can you identify an AI champion?
- Taxonomy: How should prompts be organized for your specific workflows?
- Quality: What separates a “good enough” prompt from one that delivers client-ready output?
- Evolution: How do you capture learnings when prompts fail – and when they succeed?
- Governance: Who owns this? How does it stay alive after the initial enthusiasm fades?
- Model Intelligence: Are you tracking which AI models perform best for which tasks?
If you can answer these clearly, you’re ahead of 90% of the industry. If you can’t – now you know where to start.
The uncomfortable truth
After 25+ years in market research and the last few years going deep on AI, here is what I have come to believe:
The companies that will win the next decade won’t be the ones with the best AI tools. They will be the ones who built the best systems to capture, refine, and scale their AI knowledge.
Just like the best research organizations of the past weren’t the ones with the biggest SPSS licenses or the fanciest DP systems. They were the ones with the most rigorous standards, the best-documented methodologies, and the strongest culture of knowledge sharing.
A prompt repository isn’t a nice-to-have. It isn’t a “someday” project. It’s the foundation of your AI-powered insights capability.
